AI Governance in the Enterprise: Beyond the Hype
AI is moving faster than any enterprise can absorb it. That's just a fact at this point. And while leadership teams are still workshopping their "AI strategy" in boardrooms, their employees have already decided for them. They're using AI right now. The organisation just doesn't know about it yet.
The Shadow AI Problem
Shadow AI is the new Shadow IT. Except it moves faster, it's harder to spot, and the blast radius when something goes wrong is potentially enormous.
People are pasting customer data into ChatGPT. Sales teams run proposals through AI writing tools. Developers feed proprietary code into copilot assistants without a second thought. None of this is malicious - people just want to work faster. I get it. But without visibility, every unsanctioned AI interaction is a potential data leak waiting to happen.
This isn't hypothetical. I've seen it firsthand. When you manage endpoints at scale, the fingerprints of Shadow AI are right there in your telemetry - browser extensions phoning home to model providers, desktop apps you never approved, API calls that shouldn't exist. In my experience running endpoint management programmes, the gap between what leadership thinks employees are using and what they're actually using has never been wider.
Governance Starts with Visibility
The first step isn't policy. It's visibility. Full stop.
You need to know what AI tools are actually in use across your organisation before you can govern anything. And the good news is you probably already have the tooling to figure this out.
UEM platforms, CASB solutions, endpoint security tools - they can all identify AI application usage, classify data flows, and enforce acceptable use policies. It's the same playbook as SaaS sprawl. We've done this before.
Practical governance looks like:
- Discovery - use your UEM and security stack to find out which AI tools employees are actually using (you'll be surprised)
- Classification - work out which use cases touch sensitive data and which are harmless
- Policy enforcement - block the high-risk stuff at the endpoint or network level, and give people approved alternatives so they don't just find another workaround
- Data loss prevention - extend existing DLP policies to cover AI-specific flows, including clipboard monitoring and API-level controls
None of this requires a new framework or a governance committee that meets quarterly to achieve nothing. It requires applying security disciplines you already have to a new category of tools.
The Bigger Problem: AI Without a Strategy
Here's the thing though. Governance alone doesn't get you anywhere useful.
You can lock down every unsanctioned AI tool in your organisation and still have absolutely zero return on your AI investment. I've watched this pattern play out at multiple enterprises over the past two years. A flurry of pilots. Some impressive demos. A lot of executive enthusiasm. And then... nothing scales. The pilots stall. The business case was never really there. Everyone moves on to the next shiny thing.
The technology isn't the problem. The absence of strategic thinking about where AI actually creates value - that's the problem.
Asking the Right Questions
Before spending another pound on AI infrastructure, stop. Answer these questions first.
What are the right use cases? Not every process benefits from AI. The highest-value targets are typically repetitive knowledge work, pattern recognition at scale, or decision support where speed matters. Be ruthless about prioritisation. Five well-chosen use cases will absolutely outperform fifty scattered experiments. Every time.
What's the realistic benefit? Quantify expected outcomes before you build anything. Will this reduce manual processing time? By how much, specifically? Will it improve decision quality? How will you measure that? If you can't articulate the benefit in concrete terms, the use case isn't ready. Park it.
What AI technology actually fits? Not every problem needs an LLM. Some use cases are better served by traditional ML, rules engines, or just plain automation. I've seen organisations spend six figures on a generative AI solution for something a well-designed workflow could have handled. Choosing the right technology for the problem - rather than hammering the trendiest model into every gap - is where technical leaders earn their keep.
What will it actually cost? This is where most strategies fall apart. AI cost models are wildly opaque. Cloud-hosted models charge per token. Local inference needs GPU hardware and ongoing operational overhead. The difference between running a model via API versus hosting it yourself can be an order of magnitude in either direction depending on volume. You need a clear picture of both before committing real budget.
From Governance to Strategy
The organisations getting real value from AI are the ones treating it as a portfolio decision, not a technology experiment. They map use cases to business outcomes. They model costs against realistic adoption curves. They make informed bets about where to invest and - just as importantly - where to wait.
That's the shift. Governance keeps you safe. Strategy makes you competitive. You need both, but only one of them actually moves the needle.
